Arch Town Labs screened its iRank database for the Smart City and Logistics nomination across all startup stages: building, growing, scaling and unicorning. The result is a lopsided board. The logistics side of the category is producing real, fundable innovation. The smart city side, at least among startups, currently has nothing to show. Before getting to the board itself, it is worth setting the scene: what is actually driving logistics right now, and why 2026 looks different from 2024.

AI is moving from pilots to autonomous operations

Agentic AI in 2025 and 2026 is shifting logistics from a set of isolated pilots to more autonomous management of supply chains. Systems are starting not only to forecast and recommend, but to initiate decisions on planning, inventory replenishment, risk management and operational execution on their own, according to an IBM Institute for Business Value report on agentic AI in supply chains.

Logistics in 2025 and 2026 is shaped by geopolitics as much as by technology. Geopolitical tension and shifting trade regulation are disrupting freight flows, increasing transit times and driving rate volatility, pushing companies to lean harder on third party logistics providers and diversified networks. That pattern shows up clearly in CSCMP's 2025 State of Logistics report, which points to tariffs and trade policy shifts as direct drivers of longer transit times and higher ocean freight rates.

The economic case is already material. McKinsey research on AI in distribution operations puts the range at 20 to 30 percent reduction in inventory, 5 to 20 percent in logistics costs and 5 to 15 percent in procurement spend, depending on where AI is applied. At the same time, market size estimates for AI in logistics and supply chain management vary widely by research firm, from the high teens to the mid hundreds of billions of dollars by the end of the decade. The Business Research Company puts 2024 spend around 24 billion dollars, growing sharply through 2029. Given how much these forecasts diverge across providers, the direction (fast growth) is more reliable than any single number.

Adoption is still early rather than scaled. Statista's 2025 data on AI agents in travel and logistics shows fewer than 10 percent of surveyed companies have reached the scaling phase for AI agent use. Most of the market is still in pilot or early rollout. The obstacles are consistent across surveys: a shortage of skilled talent, weak executive strategy and the cost of implementation are the three most cited barriers to AI adoption, per Statista's 2025 survey on AI adoption obstacles.

The pattern that is emerging by 2026 has three levels. In planning, AI agents are starting to dynamically recalculate demand, inventory and supply plans. In execution, systems redistribute routes, capacity and warehouse resources faster than manual processes allow. In risk management, companies are moving from reacting to disruptions toward early detection and preventive action. AI is becoming an additional layer on top of existing ERP, TMS and WMS systems rather than a replacement for them, pointing toward end to end orchestration and digital twins rather than a wholesale swap of the logistics stack. The realistic scenario for 2026 is not that agentic AI replaces logisticians. It is that it lowers coordination costs, speeds up decisions and automates repeatable operational actions, while humans keep responsibility for network design, exception handling and strategic trade offs.

What jumps out to me, coming from a sustainability lens, is that most of this AI adoption curve is still about efficiency and cost, not emissions or land use. A category split in two

Against that backdrop, iRank scores every entity on three multiplied axes: innovation stage (team maturity times S curve position), blue ocean trajectory (how many blue ocean gates, such as ERRC, Six Paths, non customer tiers and value innovation, the company has actively cleared), and capital accessibility (market size, capital efficiency, exit potential, moat, speed to capital). Multiply the three and outliers surface fast: any startup clearing 5.0 gets flagged with a fire emoji by the methodology itself.

Run that formula across Smart City and Logistics and a pattern falls out immediately. Freight tech and logistics automation companies dominate every stage that has real startup entries. Smart city as a literal category, meaning sensor networks, urban platforms and city scale IoT, does not show up as a funded startup cohort here at all. What does show up under the building stage in this nomination are sovereign backed megaprojects: NEOM's Oxagon and Trojena, Xiongan New Area, Toyota Woven City, THE LINE and Telosa. These are city states, not startups. They carry iRank scores too, but they are a different animal: state or corporate capitalized urban developments, not venture backed companies competing for capital. We have excluded them from the tables below to keep the comparison honest. A company with sovereign wealth backing and a company raising a Series C are not on the same axis of capital accessibility.

Net result: among startups specifically, the building stage of Smart City and Logistics is currently empty. The category's earliest venture backed layer has not been scored yet, which is itself the finding worth sitting with before anyone writes a check.

Scaling stage: the freight visibility platforms

This is where iRank rewards defensibility. Shippeo and sennder tie at the top. Both have cleared two blue ocean gates and carry identical capital accessibility scores, suggesting the market currently prices real time visibility and digital freight brokerage as equally investable theses.

Loadsmart trails narrowly on innovation stage, 1.1 versus 1.2, the axis that reflects team maturity and S curve position. That is a signal the other two have simply had more time to compound.

Cargo.one leads on capital accessibility with a straightforward B2B air cargo booking marketplace, a category where the moat is liquidity, not technology. Flowspace and Nuvocargo are both early on blue ocean gates, with just one cleared each, meaning they are competing inside an existing category rather than redefining it yet.

Unicorning stage: two flagged outliers

Two startups clear the methodology's 5.0 outlier threshold and get the fire flag: Einride at 7.15 and Locus Robotics at 5.07. Einride's lead comes from blue ocean gates. It has cleared three, the most of any startup in this nomination, combined with a top tier innovation stage score, the exact combination iRank is built to reward. Locus Robotics gets there on a different path: fewer gates cleared, two, but the ceiling capital accessibility score in this group, 1.3.

Smart City & Logistics — Top 10 innovations

FourKites and Flock Freight sit just behind the two outliers, both also benefiting from strong capital accessibility, 1.3 and 1.2 respectively. Ninja Van is the outlier in the other direction: a household name in Southeast Asian last mile delivery, but its single cleared blue ocean gate and 1.1 innovation stage score peg it as competing on execution and geography rather than category redefinition.

What the board is actually saying

Put the three tables next to each other and the shape of the category becomes obvious. Logistics tech is maturing in public, with two flagged leaders in Einride and Locus Robotics, fast followers in FourKites, Flock Freight, Shippeo and sennder, and a wide field of scaling and growing challengers. Smart city infrastructure, meanwhile, is being built almost exclusively by sovereign and corporate capital, not venture backed startups. That raises a real question for anyone allocating capital or attention to this nomination: is Smart City and Logistics actually one category, or two categories wearing the same label? The AI adoption curve described above suggests an answer. The logistics side is where agentic AI has real operational data to work with today: routes, inventory, freight bookings. The smart city side is still mostly in the planning and construction phase, which is exactly why it has not produced a venture backed cohort yet.

The logistics half of this board reads like a normal, healthy venture category: two flagged outliers at the top, a tight pack of fast followers, and real differentiation on blue ocean gates. The smart city half does not exist yet as a startup category. It exists as a set of sovereign megaprojects.
